Clarity and positioningClaridad y posicionamiento

Invictia arrived looking like a startup that was behind: a live app, a founder stretched thin, an external dev agency, a launch date approaching and a friends and family round three months out.

The product was already in production, taking payments through Stripe, with AI integrated and analytics installed. The problem was not capacity. Five bottlenecks explained where the effort was going.

  1. No time to valueSin tiempo hasta el valor

Onboarding was a guided tour and a reminder email. New users landed on zero counters and an unconfigured budget.

  2. Fragmented AIIA fragmentada

Five separate assistant identities. The product's whole promise, a companion that thinks with you, was invisible inside the product itself.

  3. Inflated scopeAlcance inflado

A finance tracker, a virtual currency and a referral programme, all competing with the positioning the founder had just validated.

  4. Configuration debtDeuda de configuración

The WhatsApp channel, a central piece of the product, was half configured. Parts of what users could see did not actually work.

  5. No instrumented funnelSin embudo medido

Visitor, signup, activation, retention and payment were not measured, so nothing could be prioritised with evidence.

The discovery sprint

A short discovery sprint produced the brand pyramid, the narrative and a one page ICP, and moved the positioning from generic productivity to founder decisional loneliness. That single decision then governed the pricing, the landing page, the onboarding, the product spec and the investor deck. Consistency across those surfaces is what makes a small company look deliberate.

The audit

A startup audit with a risk matrix, eight recommendations ordered by impact against effort, and a 30/60/90 day plan with an owner and a KPI for every phase. Ranked, not listed, so the founder could see the trade-offs rather than a wish list.

Nothing downstream can be prioritised with evidence until you know who the product is for. Positioning here was not a marketing detail, it was the input to every other decision in the quarter.

Rules, metrics, and the first honest look at the buildReglas, métricas y la primera mirada honesta a lo construido

Month two installed the things that make quality independent of whoever is paying attention that week: written product rules, a measurement system running from day one, and an operating hub holding the roadmap, decisions, blockers and KPIs in one place.

Then I looked at what had actually been built, and the picture did not match the status reports.

56Blockers classified across seven areas, each judged against a single written test.
18Roadmap outcomes in the operating hub, next to a decision log and a KPI board.
40%Activation floor, written down as a testable criterion before anything shipped.

I wrote the product rules

A defined value moment in four concrete outcomes, and five design principles used as a filter for every feature anyone proposed. If a screen or a message did not move a founder closer to first value, it did not ship. That gave the team a way to say no that was not an opinion.

I built the measurement system, and it ran from day one

Not a dashboard added at the end. Success criteria were written down and made testable: activation above 40 percent, median time to value under five minutes, D30 retention with a flattening curve, NPS, a ceiling on critical bugs. A beta readiness tracker then turned a vague sense of lots to do into 56 classified blockers across seven areas, with everything that failed the written test moved into a post beta bucket so it was never argued about twice.

The templates fed the metrics

The product guide closed every block with its own written ready when criterion. The onboarding guide specified the flow message by message across web and WhatsApp. Each document existed to produce a number or a decision, not to sit in a drive.

And then I looked at what had actually been built

Onboarding did not exist. Stripe was broken. What a user typed during signup was not saved anywhere. On the web the AI could talk but could not act, so the product could not do anything it was told.

The turning pointEl punto de inflexión

It went to the founder as a cold document: what was planned, what exists, and what it costs to close the gap.

It set a twelve point minimum bar with written acceptance criteria, recommended against the planned launch date, and put one decision in front of him in two parts.

With twenty people on a waitlist and a round three months away, inviting them into a product that forgot them in the first minute would have burned the only list available and produced early churn, which is the worst number to carry into an investor conversation.

Option A · Invest properlyOpción A · Invertir bien

Close a written list of twelve items against acceptance criteria, then open the waitlist to a product that holds.

Option B · Stop deliberatelyOpción B · Parar a propósito

Halt on purpose rather than by attrition, and keep the learning, the positioning and the systems intact.

Access, and taking
the build by the hand.
Acceso, y llevar
la construcción de la mano.

I finally got access to the platform and the repository. That changed the job from arguing about status to fixing the product. A product owner who cannot verify the product is not a product owner, and once I could verify it the project moved faster in three weeks than it had in the previous two months.

The month covered a full codebase review, a local environment, step by step technical direction, a rewritten system prompt, a closed validation loop, and the materials the company needed to raise.

1Checklist covering the whole codebase, each item mapped to a file and a line.
23Survey responses, written up as confirmed, unconfirmed and discarded.
2Issues escalated upward as founder decisions rather than sideways as complaints.

I reviewed the entire codebase against a specific commit

One checklist that said, item by item, what was confirmed working, what was confirmed broken, and what still had to be verified in the running product, each with the file and line where it lived. Security and product split into separate blocks. Password hashing, phone verification, payment webhook signatures and error handling all covered, with a manual test list for every path that touched money or identity.

I stood the whole thing up locally in Docker

So the product could be tested independently rather than judged from a demo.

Then I directed the build step by step

Not feedback, not tickets thrown over a wall. What to change, where in the code, in what order, and what the acceptance test was. Patches verified against the real repository before they were handed over. Two issues that were not the developer's to solve, core logic sitting outside version control and an unsupported framework version, went upward to the founder as decisions.

I rewrote the product's brain

One system prompt for web and WhatsApp, one identity, one memory across both channels, with the reasoning hierarchy written in explicitly: context, then thinking, then decision, then execution, and only then tasks. The forbidden shortcut was named in the spec, because the easy failure mode for a product like this is to become a to do list with a chat box on top.

I closed the validation loop

The final survey landed at 23 responses, read against the original hypotheses and written up as confirmed, unconfirmed and discarded. Some of it did not support the original thesis, and it was written that way. Then a full QA pass across the product and a printable readiness checklist covering activation, WhatsApp, the product core, payments, UX, analytics and operations before anyone was invited in.

And I got the company ready to raise

Pricing modelled twice, moving up as the product spec grew, with the reasoning written down and a founder rate frozen for twelve months. A go to market strategy split into two growth engines and five phases, each with an owner, and an explicit argument against paid advertising before retention is proven. A pitch rebuilt around a clear problem, solution, product and ask. Investor research done properly, Artyzen among them, so the round would be pitched to a target list rather than to whoever answered.

By the end of the contract the product was beta ready and the round was ready to go out.
